Creating a template (for CPM)

Hello,

I am trying to create a template to calculate a critical path, but due to my lack of excel-skills I am failing.

This is what I am trying to create (this is just filled with numbers - no formulas involved). I have defined all the letters as numeric values (A=5 etc.)
In the column labeled as "Earliest start" I then tried to do the following calculation =B5+C5 (activity D), but it uses the letter and not the value of D. And in the case of the cell "H,I,E,K" I would like to use the maximum value of the 4 letters, but the max() command fails as well.

I'm sure this is pretty easy for you, Excel-Gods, but I'm stuck! I have been lurking this site for a while, and I know, that you can do your VBA-magic, but I would prefer it to be as simple as possible, so us mortals can understand.
