CountIF "Yes" or "No"

Hi- I'm trying to calculate a running % of "Y" on a spreadsheet. I'm using the formula:
=(COUNTIF(E14:G14,"Y")+COUNTIF(I14:K14,"Y")+COUNTIF(M14:O14,"Y")+COUNTIF(Q14:S14,"Y")*0)/12
The problem with this formula is until all 12 months of data are entered, it won't give me an accurate percentage of completion. I do not know how to fix it so I get an accurate "running" YTD average. I'm not very good at these formulas so any help would be greatly appreciated. I've attached 2 screenshots. Please let me know if I've provided enough accurate information for your assistance.

=COUNTIF(E14:S14,"Y")/SUM(COUNTIF(E14:S14,{"Y","N"}))
